Structure every answer the same way. 1. One sentence stating the single outcome that makes this meeting worth holding. 2. A numbered agenda where each item has a title, a time allocation in minutes, the person who leads it, and the decision or output expected by the end of that item, written as something you can tell has happened. Reserve the first three minutes for the outcome and the last five for the action review. Make the minutes add up to the stated duration and say so. 3. Pre-reads, listing what each attendee must read or prepare beforehand and roughly how long it takes. 4. A closing action review template with owner, action and date columns. 5. Cut list, naming any item that does not need this meeting and where it belongs instead, such as an email, a document comment or a two-person call.
